Amazon (NASDAQ: AMZN) swung to negative $11.6 billion in trailing twelve-month free cash flow (free cash flow) through June 2026 after $53.1 billion in June-quarter capital expenditures (capex). CEO Andy Jassy raised 2026 capex guidance to roughly $220 billion from about $200 billion during the July 30 earnings call, citing higher memory costs as the cause.
The total debt climbed to $223 billion from $134 billion a year earlier as the company funded its artificial intelligence (AI) infrastructure expansion. This has created a risk that you have to take into account when assessing where you stand financially in your retirement portfolio.

Free cash flow dropped from $48 billion to negative $11.6 billion in two years
Trailing twelve-month free cash flow fell from $48.3 billion in the period ending June 2024 to $13.5 billion a year later before turning negative at $11.6 billion through June 2026. June-quarter cash from operations of $45.4 billion fell short of the $53.1 billion in capex, Yahoo Finance outlined.
Retirees holding AMZN through S&P 500 or Nasdaq-100 funds may want to track whether quarterly operating cash flow catches up with capex in the coming quarters. Management starts data center spending about two years before those facilities generate revenue, Yahoo Finance reported, which means the current outlay cycle may not convert to cash returns until 2028.
Q2 revenue grew 20% to $200.6 billion while operating income rose 43%
Net sales reached $200.6 billion in the June quarter, a 20% increase from $167.7 billion a year earlier, and operating income climbed to $27.5 billion from $19.2 billion. Net income reached $62.6 billion at $5.75 per diluted share, though $53.4 billion came from non-operating gains linked to Amazon's Anthropic investments, Fortune documented.
Jassy said Amazon would not 'have enough capacity to meet all the demand we have in 2026' and expects the same constraint through 2027, Fortune noted. The capacity gap signals that revenue tied to Amazon Web Services (AWS) infrastructure may take longer to reach your portfolio than the headline earnings growth suggests.
Capex guidance rose to $220 billion as memory costs climbed
Management raised 2026 capex expectations to roughly $220 billion from about $200 billion, with higher memory costs driving the increase. Data center infrastructure requires about two years of spending before servers enter service and generate revenue, Yahoo Finance indicated.
- Servers and networking equipment take roughly three years to break even, so returns from the current spending wave may not appear in your portfolio until 2028 or later.
- Most AI capacity is contracted for at least five-year terms, which locks in future revenue but delays near-term free cash flow recovery.
- AWS aims to double its 2025 power capacity by the end of 2027 as the company expands infrastructure globally.
Total debt hit $223 billion as new borrowing financed infrastructure expansion
Total debt stood at $223 billion by the end of June 2026, up from $134 billion a year earlier, and management said the company issued new debt during 2026, Yahoo Finance reported. Year-over-year equipment purchases jumped $66.1 billion during the June quarter as Amazon scaled its AI infrastructure, Fortune showed.
The $89 billion debt increase in twelve months may concern retirees who favor companies with conservative balance sheets in their portfolios. Monitoring whether debt growth slows in the coming quarters could help you gauge the sustainability of the spending cycle.
AWS backlog reached $496 billion at triple-digit growth
Future contracted revenue hit $496 billion at the end of Q2, growing at a triple-digit rate year over year, Yahoo Finance indicated. AWS revenue itself climbed 37% to $42.2 billion in the June quarter, its fastest growth in 18 quarters and the fifth straight quarter of acceleration, Fortune highlighted.
AWS operating income rose 64% to $16.6 billion with an operating margin of 39.4%, up from 32.9%. The backlog could eventually help restore positive free cash flow, but the multi-year gap between infrastructure spending and revenue generation leaves near-term uncertainty for your retirement holdings.
Amazon's P/E of 19.9 sits below the S&P 500's 23.0 despite inflated earnings
The price-to-earnings (P/E) ratio of 19.9 times sits below the S&P 500's 23.0 times, but trailing earnings include substantial non-operating gains from investment holdings. Price to operating income reaches about 28.8 times, Yahoo Finance showed, which may give a clearer picture of the core business for your portfolio evaluation.
Advertising revenue grew 26% year over year in Q2, up from 22% a year earlier, adding a revenue stream that does not rely on heavy data center spending, Fortune indicated. The gap between the 19.9 P/E and the 28.8 operating-income multiple suggests non-operating items may inflate the stock's apparent value.
Negative free cash flow may persist through 2027 as infrastructure spending outpaces revenue conversion
AWS revenue growth accelerated for five straight quarters through Q2 2026, showing demand for AI cloud capacity is rising faster than Amazon builds it, Fortune noted.
Retirees who hold AMZN and need portfolio income in the next one to three years face a timing mismatch, since the current capex cycle may not convert to positive free cash flow until 2028, given the multi-year lag between infrastructure spending and server deployment, Yahoo Finance reported. This means the current capex cycle may not contribute meaningfully to free cash flow before 2029.
Bottom line
Roughly 85% of global information technology (IT) spending remains on-premises, a vast pool that Amazon targets for long-term cloud migration. Amazon buys servers only months before deployment, shortening one piece of the capex-to-revenue timeline.
Retirees weighing whether to start investing more in AMZN or trimming exposure may want to watch Q3 results due October 2026 for signs that operating cash flow is closing the gap with capex.
